AI School Leadership Minute: Turn a strategic priority into a rollout plan
An initiative with a vague rollout plan gains 0 momentum. Use AI to put together a rollout plan with milestones, owners, communication touchpoints, and risk flags.

How to do it today:
1. Open ChatGPT or Gemini and paste this prompt in:
"Act as a K-12 implementation strategist who has led district-wide rollouts across HR, instruction, and operations. You know what kills implementation: vague ownership, lack of communication, no early wins, and unaddressed staff resistance. Build a rollout plan for the initiative below. Do the following:
1) Break the initiative into 30, 60, and 90-day phases
2) Assign role-based owners for each phase
3) Define 1-3 measurable milestones per phase
4) List specific communication touchpoints for staff, parents, and the board, with timing
5) Flag 3-5 likely risks and one mitigation for each
6) Include a "First 7 Days" checklist to build early momentum
7) End with 3-5 success metrics the board would recognize
Deliver it in clean sections with headers, ready for a leadership team meeting. Use plain language. Here is everything you need to know:
- Initiative or goal: [paste the board priority or strategic goal]
- District context: [size, schools involved, current staff capacity]
- Timeline: [start date, end date, board reporting dates]
- Constraints: [budget, staff bandwidth, competing priorities]
- Past attempts: [what's been tried, what worked or didn't]
2. Replace the [square bracket placeholders] with your information and send it through.
3. Once the plan is generated, paste this follow-up into the same chat: "Turn the plan above into a tracking table I can paste into Google Sheets or Excel. Columns: Phase, Milestone, Owner, Due Date, Status, Last Update, Risk Flag. Include every milestone from all three phases."

Now your leadership team has the written plan and one tracking sheet to update weekly.

Use this to keep your initiatives organized and moving forward.

Have a good rest of your week,

PS - This same prompt works for any rollout. Swap the initiative line and re-run it for a new attendance policy, an MTSS framework, or a curriculum adoption. (Use this to organize every initiative on your plate.)

PSS - This idea came from a school leader at last month's AI Lab. The Lab is a free 60-minute monthly session where we go over how school leaders from across the country are using AI. 1,200+ school leaders have joined the group. Register here (free).
